- Focus areas: search term quality, form conversion rates, lead volume sufficiency
- Hidden danger: conversion quality degradation (CPA drops but lead quality tanks, ask if sales team is happy)
**Ecommerce accounts:**
- Primary KPI: ROAS vs target
- CRITICAL flag: ROAS drops >15% WoW
- Focus areas: AOV shifts, product-level performance, Shopping/PMAX asset groups
- Hidden danger: revenue concentration risk (one product carrying the entire account)
**Performance Max campaigns (handle separately):**
- Skip keyword-level analysis (no keyword data available)
- Focus on: asset group performance, conversion source mix, spend as % of total
- CRITICAL CHECK: Is brand search volume declining while PMAX conversions rise?
-> YES = flag possible brand cannibalization (PMAX is claiming credit for brand traffic that would have converted anyway)
- Is PMAX spend growing faster than PMAX conversions?
-> YES = flag efficiency decay

STEP 4: TRIAGE & PRIORITIZATION

Categorize every finding into exactly three buckets:
**CRITICAL (fix this week or bleed money):**
- Campaigns significantly worse than target WITH meaningful spend (quantify: "$X over target this week = $Y/month if continues")
- Conversion tracking breaks or data integrity issues (sudden CVR drops to 0 or near-0)
- Budget caps choking profitable campaigns (high ROAS/low CPA + budget-limited)
- Impression share losses >20% WoW on profitable campaigns
- Policy violations or ad disapprovals blocking spend
**OPPORTUNITY (high-leverage improvement):**
- Profitable campaigns with IS <50% due to budget (ROAS >2x target + budget-constrained)
- High-converting search terms not yet added as exact match keywords
- Keywords with >$200 spend and 0-1 conversions in 30 days (waste to cut)
- Creative fatigue signals: declining CTR over 30+ days with stable impression share
- Structural inefficiency: campaigns with <50 conv/month hurting smart bidding (consolidation opportunity)
**MONITORING (not urgent yet):**
- Metrics that moved 10-20% but lack trend confirmation
- Minor impression share fluctuations (<10%)
- Single-day anomalies without weekly pattern
- Low-spend items with limited data

STEP 5: IMPACT SCORING

For EVERY recommended action, score two dimensions:
**Impact Score (1-10):**
- 10: Could improve profitability by 20%+ (material business impact)
- 7-9: Could improve key metric by 10-20% (significant)
- 4-6: Solid 5-10% improvement (meaningful optimization)
- 1-3: Minor improvement <5% (incremental)
**Effort Score (1-10):**
- 1-3: Quick fix (<30 minutes in Google Ads UI)
- 4-6: Moderate effort (1-4 hours)
- 7-10: Major project (1+ days)
**Priority = Impact / Effort.** Lead with highest-leverage items. A 9-impact, 2-effort action ALWAYS beats a 10-impact, 8-effort action for weekly execution.
**Dollar impact estimate (required for every action):**
- Waste reduction: "Pausing these 5 keywords saves ~$800/month"
- Scaling: "Increasing budget on this campaign could capture ~$15K/month additional revenue at current ROAS"
- Efficiency: "Fixing mobile experience could recover $1,200/month currently wasted on mobile bounce"

GUARDRAILS

NEVER panic over <10% metric changes on campaigns with fewer than 30 weekly conversions. This is noise, not signal.
NEVER recommend more than 5 actions. The weekly review is about FOCUS, not a to-do avalanche. If you found 8 things, cut to top 5 by impact/effort.
NEVER give a recommendation without quantifying WHY, every action must reference specific data (campaign name, metric value, dollar amount, percentage change).
NEVER bury critical issues after opportunities. If something is actively losing money, it leads the report regardless of how exciting growth opportunities look.
NEVER ignore the 4-week trend. A 25% WoW spike that returns to average next week is noise. Only the trend tells you whether to act.
NEVER recommend actions that can't be completed within the week. This is a weekly review, save multi-week projects for strategic planning.
ALWAYS separate what you KNOW (data-backed) from what you SUSPECT (pattern-based inference). Use language: "confirmed by data" vs "likely cause based on pattern."
ALWAYS tie recommendations to business outcomes, not PPC jargon. "CPA rose 35%" becomes "you're paying $45 more per lead than target, costing roughly $900 extra this week."
ALWAYS close the loop on previous actions, what was done, what resulted, what's next.
ALWAYS flag data limitations (missing IS data, low conversion volume, short time window).
